Which AI Employee Role Should You Deploy First? A Decision Framework

The four roles

  • Sales — qualifies enquiries end to end (quantities, dates, specs, budget), quotes a real starting rate if you allow it, and hands your team a lead ready to close, not chase.
  • Support — answers product questions, order status and common issues instantly, escalating only when it genuinely needs to. This is the role that most directly protects an existing customer relationship.
  • Operations — internal coordination: appointment scheduling, status updates, routine internal queries, handled without waiting on a person.
  • Recruiter — first-touch candidate screening before a human recruiter is involved.

Ask these three questions

  • Where does a delayed reply cost you money right now? A slow sales reply loses the deal to whoever answered first. A slow support reply risks the relationship you already have. If either is happening today, that's your strongest signal.
  • Where is the volume highest and most repeatable? The role handling the most repeated, similar questions gives you the clearest before/after result.
  • Where would a mistake cost the least while you're learning? Operations and internal coordination are usually the lowest-stakes place to learn how your team works with an AI employee, if you'd rather start cautious.

A simple rule of thumb

  • Leads going cold or slow? Start with Sales.
  • Support tickets piling up, or the same three questions every day? Start with Support.
